01 · The growth headline

Outrank sells SEO on autopilot: keyword research, AI-written articles, images, direct publishing to your CMS, and backlinks from a network of its own customers, all for $99/mo. The founders report it went from roughly $300 MRR at its January 2025 relaunch to $300K+ MRR by April 2026, fully bootstrapped, across 2,500+ websites. The AI is not the story here. The story is a distribution merger: a stuck technical founder cold-DMing a serial distributor and rebuilding the product around his playbook.

02 · Founder DNA

Eugene Zolotarenko was a front-end developer whose previous product topped out at $3K MRR; his SEO tool was stuck at $400 MRR when he DMed Tibo (Thibault Louis-Lucas) on X. Tibo had already sold Tweet Hunter and Taplio to lempire for $10M+ and runs a portfolio of bootstrapped AI products (including Revid, our case #1) doing a combined $1M+/mo. One brought the product, the other brought the audience and a repeatable launch playbook.

03 · The market — why now

By 2025, AI Overviews and chat assistants were gutting organic click-through. Industry studies put zero-click Google searches near 69%, with position-one CTR down by a third or more. That panic cuts both ways: it threatens blogging, and it sells tools that promise visibility anyway. Outrank framed itself for the moment. “We’re not building AI, we’re building how AI will find you”: web presence as the input to LLM answers, not just Google rankings.

04 · MVP & launch

V1 was another AI writing tool with better business context, built on Next.js and Postgres. It stalled at $400 MRR. The partnership rebuilt it around full automation: smart keyword research, a 30-day content calendar, and one-click publishing into WordPress, Webflow, Shopify and the rest, so a customer’s blog runs itself after onboarding. Two months of beta, then a November 2024 launch on X.

05 · First customers

Distribution was pre-assembled: Tibo posted aggressively to his X audience, pledged to run every product in his own portfolio on Outrank, and took the relaunch to Product Hunt in January 2025: #1 Product of the Day, 801 upvotes, a discount code for the first 100 buyers. Post-partnership it hit $10K MRR fast enough for Eugene to quit his job.

06 · Growth engine — the big one

    The backlink exchange turned the customer base into the product. Every new site adds link inventory that lifts every other customer's domain rating, so results improve as the network grows, and results are the retention story.

    An affiliate program paying real money (~$10K/mo in payouts by April 2026, one affiliate earning $3K in a month) recruited the SEO-creator crowd to sell for them.

    Build-in-public on X made the growth chart itself the top-of-funnel ad: every MRR milestone posted by a founder with a large maker audience.

    Dogfooding plus free SEO tools ranked Outrank's own pages on the queries its buyers search, converting the 'is SEO dead?' anxiety the market was generating.

07 · Product evolution

The roadmap climbs the value chain from articles to outcomes: 150+ languages, AI images, style matching, internal linking, then an e-commerce catalog integration that wires content to products, and AEO features aimed at showing up in AI answers. A paid “SEO Tools” sub-product hit $1K MRR in four days selling only to existing users, expansion revenue before it even launched. Independent reviewers score the raw article quality around 3/5. Automation breadth, not prose, is the product.

Founder-reported $300K+ MRR (April 2026) across 2,500+ websites, 100% bootstrapped; $2M ARR was announced October 2025, 21 months after the first commit.

Pricing: $99/mo for 30 articles (tiers to ~$199/mo for 90), volume discounts for multi-site agencies. That works out to about $3.30 per published article.

~$110 to $120/site/mo average revenue (est., MRR divided by reported site count), roughly one Standard plan per site, little enterprise mix yet.

Token and image costs per article are cents against $3.30 in revenue, implying software-grade gross margins; the binding constraint is churn, not COGS.

SEO tools churn hard when results lag; recurring cancellation and support complaints on Trustpilot suggest retention is managed, not solved.

09 · Competitive moat

The defensible piece is the two-sided flywheel: the backlink network gets more valuable with each customer, and no copycat starts with 2,500 linked sites. Add a distribution moat in Tibo’s audience and affiliate bench. But the moat has a regulator: reciprocal link networks sit close to Google’s link-scheme policies, so the same mechanism that compounds growth concentrates risk.

11 · Five lessons you can copy

    If the product works but revenue is stuck, merge with distribution. A cold DM to someone with an audience can be worth more than a year of features.

    Relaunch beats iterate: rebuild, rename, and re-enter as new rather than dragging a stalled brand uphill.

    Design the product so customers are each other's growth loop. Outrank's users literally rank each other.

    Pay your channel in cash, not goodwill: affiliates who earn real money become a salesforce you don't manage.

    When a platform shift scares your market, sell the response to the fear. Position for where demand is going (AI visibility), not where it was.

12 · What I'd do next

I’d de-risk the backlink exchange before Google does it for me: audit the network against link-scheme patterns, cap reciprocity, and shift the value story to measurable AI-answer citations with tracking as the dashboard’s core metric. That preempts the one event (an algorithmic penalty rippling through 2,500 linked sites) that could turn the flywheel into contagion.
